Your numbers are
probably wrong.

We would not lead with this if it were not the single most common thing we find. On two separate stores we picked up, the analytics and the payment processor did not agree — in one case analytics reported no revenue at all against thousands of dollars actually taken, and in the other it was counting more orders than it had recorded visits.

  • Every decision downstream of a broken number is a guess. You cannot tell which channel is working, so you keep paying for the one that is loudest rather than the one that sells. Nobody notices, because a dashboard that is wrong looks exactly like a dashboard that is right.
  • So the first thing we do is reconcile. What the store says, what the analytics say, and what actually landed in the bank. Until those three agree, nothing else we did for you would be trustworthy — including our own reporting.
  • Then the funnel, honestly. Visits, product views, add to cart, checkout started, paid. The drop between any two of those is worth more than a month of extra traffic, and it is usually one fixable thing.
What we have learned doing this

Some of it is
uncomfortable.

  • Channels are not equally real. On one store, running the same landing page, paid search converted at roughly fifty per cent while paid social converted under one. Not a rule for everyone — but it is why we tag everything properly before we spend, rather than trusting a platform to mark its own homework.
  • AI is quietly becoming a buying channel. On one of our stores the highest-intent visitors — the ones most likely to actually buy — arrived from ChatGPT. Small numbers so far. Growing, and almost nobody is set up to be found that way.
  • Fraud is a growth problem, not just a finance one. One store took hundreds of card-testing attempts in a single month. Fixing it was not a firewall, it was a payment rule — and getting it wrong in the other direction blocks real customers, which costs more than the fraud did.
  • Shipping and stock break more carts than design does. A surprise at checkout is the most expensive moment in your store, and it is almost always a number that appeared later than it should have.

CommissionQuoted a share of sales For some stores we work on commission instead of a retainer — we take a percentage of what the store sells and make nothing if it does not. We are not publishing a rate because it varies enormously with margin, price point, catalogue and how much of the selling is ours. It is set in writing per store, with a floor and a ceiling, before either of us commits.

The commission option is not automatically the cheaper one and we will say so if a retainer would cost you less. It suits a store with room to grow and a margin that can carry it; it suits us when we believe we can move the number. If those two things are not both true, take the retainer.
